The lonely learner problem: why self-paced learning still needs people

Self-paced learning gives people flexibility, but the right support helps turn knowledge into workplace capability.

Self-paced learning has solved a very real problem for busy adults. It gives people more control over when they learn, helps them work around operational pressure, and lets them return to content when it becomes relevant.

That flexibility matters in operational environments, where taking people away from their day-to-day work is rarely simple. But it raises another question: if the learner sets the pace, who helps when they get stuck? Too often, we treat self-paced as self-sufficient. Put the content on a learning platform, give people a deadline and track completion. The risk is that we confuse access to learning with learning itself.

Self-paced should mean learner-controlled, not learner-abandoned

Self-paced learning is the right answer in many situations. An experienced engineer may need a foundation in a topic outside their normal role. A new team member may need onboarding. Someone may need a refresher before applying a process they haven’t used in months.

Revisiting content also offers a real advantage. A learner can try something at work, discover what they don’t understand, return to the material, and see it with fresh eyes.

But autonomy also places more responsibility on the learner. Research on adult continuing education has found that flexible online learning requires greater self-regulation, especially when adults are balancing learning with work and other responsibilities.¹ So giving someone flexibility does not necessarily mean leaving them entirely to their own devices. Structure can help with time, attention and the learning environment, while peer connection can add another layer of support, with online adult learners reporting that it contributes to better learning outcomes.²

Support does not have to mean more classroom time. It means having the right support at the right point.

What kind of support does the learner need?

If someone cannot access the platform, they may need a learning coordinator or technical support. If they do not understand the content, they may need a facilitator or subject matter expert. If they understand the theory but cannot make it work in their environment, the more useful conversation may be with a line manager, colleague or peer. That matters because learning is not only about taking in information. It is also about testing, questioning, discussing and applying it.

Virtual instructor-led training can provide a useful middle ground. It keeps the human interaction of a facilitated session, while allowing learning to be delivered in smaller blocks without the travel and disruption of bringing everyone into a classroom. The issue is not whether learning is online or face-to-face. It is whether the design matches what the learner is expected to do afterwards.

Capability is the real test

Knowledge is one component of capability. The harder test comes when circumstances change.

Following a recipe can show that you know how to bake a particular cake. Capability starts to show when an ingredient is missing, and you understand enough to adapt. Work is no different. Can the learner take what they have learnt and apply it when information is incomplete, priorities have shifted, or the problem looks different from the example in the module?

Not every learning intervention needs a facilitator, classroom or coach. But deeper capability usually needs a learning journey: some knowledge, some application, and the right human support when complexity increases.

The better question for L&D and engineering leaders is not: should this be self-paced or facilitated? It is: what does this person need to be able to do differently at work, and what support will help them get there?

Self-paced learning works best when flexibility, ownership and relevance come together. The pace may belong to the learner, but the support should still be there when they need it.
